AI SEO agent vs SEO agency: what each costs, what each does better and when to combine them
Agencies bring strategy, links and accountability. AI SEO agents bring speed, low cost and work that never skips a week. Here is what each one costs according to four agency pricing surveys and current vendor pages, what each does better and how to combine them.

An SEO agency is the better choice when you need strategy, link earning, PR and someone accountable for results. An AI SEO agent is the better choice when you need research, drafts, audits and rank tracking done every week for a small monthly fee. Many teams get the best results by combining the two.
Search for "SEO agents" and you get two kinds of answer: the people at an SEO agency near you, and the AI SEO agents that now do part of the same work. This guide compares an AI SEO agent vs an SEO agency without pretending either one always wins: what each costs (from four agency pricing surveys and vendor pages checked in October 2026), what each does better, how hybrid setups work and which option fits your situation. We make an AI SEO agent, Semurai, and it appears in the examples as our product.
Quick answer
Hire an SEO agency if your market is competitive, you need links and digital PR, or you have no one in-house to set direction and own the results. Use an AI SEO agent if you have more topics, pages and checks than hours, a budget closer to $100 than $1,000 a month, and someone who can review what the agent proposes.
- Choose an agency for: strategy, link earning and PR, complex technical projects such as migrations, and a named person accountable for the plan.
- Choose an AI SEO agent for: keyword research, content drafts, scheduled audits, daily rank tracking and reports, at volume and every week.
- Choose both for: agency strategy plus agent execution, or an agency that runs agents in-house and passes the time saved on to you.
How much does an SEO agency cost compared with an AI SEO agent?
The most common SEO agency retainer sits between $501 and $2,500 a month, depending on the source, while some self-serve AI SEO agents have free plans and many entry plans cost $39-$99 a month (some, such as Alli AI at $299, cost more). The two prices buy different things: an agency sells people's hours and judgment, an agent sells software that does the routine work while you supply the judgment.
| Option | Typical cost | What the price buys | Source |
|---|---|---|---|
| SEO agency, monthly retainer | Most common band $501-$1,000 a month (Ahrefs survey); Backlinko calls $1,001-$2,500 "the most common range" | A team's time: strategy, execution, reporting, often link building | Ahrefs 2024, Backlinko 2025 |
| SEO agency or consultant, hourly | Most common $75-$100 an hour (Ahrefs); agency average $134.14 worldwide (Semrush / Credo) | Audits, migrations and other one-off projects | Ahrefs 2024, Semrush 2024 |
| AI SEO agent | Some free plans; many entry plans cost $39-$99 a month, a few $250-$300 | Software that researches, drafts, audits and tracks, with your review | Vendor pricing pages, checked October 2026 |
| DIY with AI | From $0 (free tools) to about $150 a month in tools (our estimate), plus your hours | A general AI assistant, SEO data tools and your own time | Vendor pricing pages, checked October 2026 |
What the agency pricing surveys say
In the Ahrefs and SE Ranking surveys most agencies charge under $2,000 a month (68.8% at $2,000 or less; 64% under $1,000), while the Semrush survey found half charge under $3,000. The samples are small and come from many countries, so treat them as ranges, not a price list.
| Survey | Sample | Published | Monthly retainer | Hourly rate |
|---|---|---|---|---|
| Ahrefs | 439 providers | Updated August 2024 | Most common $501-$1,000 (20.4%); 68.8% charge up to $2,000; agency average $3,209 (estimated from the top of each price band) | Most common $75-$100 (24%); agency average $98.90 (estimated from the top of each price band) |
| SE Ranking + Duda | 260 agencies | December 2024 | 64% under $1,000; 30% under $500; 2% over $5,000 | 60% under $100 |
| Backlinko | 300+ professionals | Updated December 2025 | Describes $1,001-$2,500 as "the most common range" (no survey share given) | Average $50-$100 |
| Semrush (Credo survey) | Nearly 400 | March 2024 | Half charge under $3,000 | Agencies $134.14 worldwide, $147.93 in the US |
Location changes the numbers a lot. In the SE Ranking and Duda survey, 40% of agencies in the US and Canada charge more than $125 an hour, against 6% in Europe, and the authors note that their sample may not be statistically significant.
What AI SEO agents cost
Many entry plans for AI SEO agents cost $39-$99 a month, and a few cost $250-$300, checked on the vendors' pricing pages in October 2026.Frase Starter costs $49 a month, or $39 a month billed yearly. Search Atlas Starter, which includes its OTTO agent for one site, costs $99 a month, billed monthly. Rankable Starter costs $99 a month, or $49.50 a month billed yearly. Alli AI Business costs $299 a month, or $249 billed yearly, for 5 sites. Semurai has a Free plan, Starter at $39 a month and Growth at $99 a month (see Semurai pricing).
The plans limit different things (articles, sites, credits or, in Semurai, shared usage capacity), so compare them at your real volume. For a feature-by-feature view, see our list of the best AI SEO agents in 2026.
What an SEO agency does that AI agents cannot
A good SEO agency brings judgment, relationships and accountability, and no AI SEO agent replaces those today. These are the reasons to pay an agency retainer.
- Strategy tied to the business. An agency can learn where your margin is and decide that one product line matters more than ten blog topics. An agent ranks opportunities by the data it sees and knows your goals only if you tell it.
- Earning links and PR. Links and mentions come from relationships, original research and stories journalists want to cover. Agents can find prospects and draft emails, but outreach at scale without a person behind it turns into spam that hurts your domain.
- Accountability. An agency has a contract, an account manager and a reputation. When traffic drops, someone has to explain why and propose the fix. With an agent, that person is you.
- Complex technical work. Site migrations, international setups, JavaScript rendering and faceted navigation on large stores need experienced people who test, work with developers and answer for the result.
What an AI SEO agent does better
An AI SEO agent beats an agency on speed, cost and the routine work that needs doing every week, whether or not anyone has time for it. Its strength is volume and consistency, not judgment.
- Speed. A keyword report, a topic cluster or a first draft takes a fraction of the time it takes by hand, with no wait for the next sprint.
- Cost. An entry plan costs about the same as one or two agency hours a month at the survey rates above.
- Always-on monitoring. Daily rank checks, scheduled site audits and alerts when a page drops run every day, including the weeks when your agency contact is on holiday.
- Volume of routine work. Meta titles for 200 product pages, refreshes for 30 older posts, internal link suggestions across the whole site: the kind of work agencies price by the hour.
In Semurai, that work is split across a team of agents: Keyres researches keywords, Tenko writes, Hime audits the site, Spynobi watches competitors and Rankmaru tracks rankings, while Semur plans and hands out the tasks. None of them publishes, schedules or changes a live site without your click. The one exception: a campaign where you switch on autopublish yourself, for the WordPress site and social channels you choose. Project Autopilot, if you enable it, can set calendar dates but never publishes. Our explainer on how these agents work shows that loop and covers its limits, including what Google's policies say about AI content.
Hybrid models: agency strategy, agent execution
The hybrid model gives strategy to people and routine execution to agents, and for many teams it costs less than a full retainer while keeping expert oversight. There are three common versions.
- Agency or consultant for strategy, agent for execution. You pay a consultant for a few hours a month to set priorities, review results and handle links and PR, and an AI SEO agent does the research, drafts, audits and tracking in between.
- Agent-assisted agency. The agency runs AI agents in-house so its people spend their hours on strategy, not on pulling reports. Ask how the time saved shows up in your price. Some vendors package this as an "AI SEO agency" or AI SEO services: Arvow, for example, lists a human plus AI service from $2,000 a month next to its self-serve plans (checked October 2026).
- In-house team plus agent. A marketer or small in-house team owns strategy and quality, and the agent multiplies the hours they have. This is the classic "SEO agency vs in-house" decision with a third option added.
If you run an agency, the same split works on your side: agents do the research and first drafts, your specialists review, approve and talk to the client. The Semurai for agencies page describes that setup, with four roles (Owner, Admin, Editor, Viewer), free viewer seats, comments and approval assignment, and the Semurai for SEO teams page covers in-house teams.
Which should you choose? A decision guide
The right choice depends less on company size than on where your SEO results will come from: local reputation, product pages at scale, content or links.
Local business
A local business usually needs a correct Google Business Profile, reviews, consistent listings and a handful of strong service pages more than it needs dozens of articles. A one-time setup from a local SEO agency or freelancer is often the best spend, then DIY or an AI SEO agent for regular content and rank checks. A retainer pays off mainly in crowded local markets such as legal services.
E-commerce store
An online store has the most to gain from an agent, because product and category pages create a lot of repetitive SEO work. Use an agent for product descriptions, category copy, meta tags and audits, and bring in an agency for migrations, faceted navigation and link earning. Check the platform first: Semurai drafts product and category SEO for WooCommerce, Shoper and PrestaShop and waits for your approval before the store changes; on Shopify, look at Search Atlas or Alli AI, which list it as an integration.
SaaS startup
A SaaS startup usually wins search through content: comparison pages, use cases, integrations and guides. An AI SEO agent fits the early stage, when the founder or one marketer has to cover research, drafts and tracking alone. Add a consultant for positioning and a few hours of PR and link work once the content base exists.
Enterprise
An enterprise usually needs an agency or a senior in-house team, because the risk sits in technical changes, governance and coordination across many teams. Agents still pay off as a productivity layer for research, briefs, audits and reporting, if they respect roles, approvals and change logs.
Questions to ask an SEO agency or an AI SEO agent
Ask an agency and an agent the same four questions: who approves changes, how results are reported, who owns the content, and what happens when you stop paying.
| Question | Ask an SEO agency | Ask an AI SEO agent vendor |
|---|---|---|
| Approval | Which changes do you make on our site without asking? Who signs off on content? | What goes live without a click? Can I approve per action or per batch? |
| Reporting | How often do we get a report, and does it show actions taken and their effect, not just traffic? | Is there a log of what the agent did and what waits for me? Can I see daily positions? |
| Ownership of content | Do we own all content, research and accounts, including Google Search Console and analytics? | Is the content published into our own site, or served by the vendor's script? |
| When you stop paying | What do we get on exit: reports, files, logins? Is there a notice period? | Which changes stay on the site if we cancel, and what can we export? |
The last question matters most for agents that deploy changes through a script. Search Atlas OTTO applies changes through its pixel and Alli AI through a one-line snippet, which makes bulk changes fast. Search Atlas says "every optimization stays live even after cancellation" and offers "Deep Freeze" to preserve optimizations, so ask each vendor how that works for your setup. Semurai works differently: articles go into your own WordPress, Shoper or PrestaShop only after you approve publishing, so what you publish lives on your site.
AI SEO agent or SEO agency: the verdict
An AI SEO agent can replace much of the routine work an SEO agency bills for, but not the strategy, links and accountability a good agency provides. If your budget is under $1,000 a month and you can review drafts, start with an agent and add expert hours where you need them. If you compete on links and reputation, or nobody in-house can own SEO, hire an agency and ask whether it uses agents. Either way, keep the final approval with a person.
Frequently asked questions
What do SEO agencies charge?
Most SEO agencies charge a monthly retainer. The most common band is $501-$1,000 a month in an Ahrefs survey of 439 providers, and Backlinko, which surveyed 300+ SEO professionals, describes $1,001-$2,500 a month as the most common range. Hourly rates are most often $75-$100 in the Ahrefs survey. In the SE Ranking survey, 40% of agencies in the US and Canada charge over $125 an hour, against 6% in Europe.
Is it worth hiring an SEO agency?
It is worth it when you need strategy, link earning, PR or complex technical work, and when you have no one in-house to own SEO. It is less worth it if most of the retainer goes to routine research, drafts and reports that software can now do.
Which agency tasks can an AI SEO agent take over?
AI can replace much of the routine execution: keyword research, drafts, audits, rank tracking and reports. It cannot replace business strategy, relationships that earn links or a person accountable for results. Many teams now pair an AI SEO agent with a few hours of expert help a month.
Should I do SEO myself with AI instead of hiring an agency?
Yes, for most small sites. An AI SEO agent or a general AI assistant with SEO data tools can cover research, content, audits and tracking, while you supply expertise, check facts and approve what goes live. Bring in an expert for migrations, link building or a market where competitors invest heavily.
What is an AI SEO agency?
The term is used for two things: an agency that uses AI agents to deliver its work faster, and a software vendor that sells an AI SEO agent with an optional human service on top. Ask which parts people do, which parts software does and who reviews the output.
Is an AI SEO agent cheaper than an SEO agency?
Usually, yes. Some AI SEO agents have free plans, and many entry plans checked in October 2026 cost $39-$99 a month (a few $250-$300), against a most common agency retainer of $501-$2,500 a month in published surveys and pricing guides. The agent price does not include the time you spend reviewing its work, so count your own hours too.
